The slickest demo fails if it doesn’t fit policy, compliance, and team rhythms. Map the reality first: systems, permissions, exceptions, and edge cases. Then design the AI’s role in that reality — what it watches, when it speaks, and how it hands over control. Adoption follows operational truth.
Pick one high-friction workflow with clear success criteria and real risk. Prototype the trust loop end-to-end: explainability, graded autonomy, reversible actions, and audit. Put it in front of the people who feel the pain today. Let their feedback shape the controls, not just the interface.
